Progress you can measure
Competency scores and cohort dashboards turn “we ran a townhall” into a number your CHRO or transformation lead will trust.
The Change Management Models Leaders Need to Master
Frameworks give a change initiative its structure. Leaders still have to turn them into conversations with their teams. Here is what each model brings to a manager running a rollout.
ADKAR
Developed by Prosci founder Jeff Hiatt, ADKAR describes the five outcomes each person needs to reach for change to succeed: Awareness, Desire, Knowledge, Ability and Reinforcement. For a manager, it works as a diagnostic: it shows where each team member is stuck and which conversation will move them forward.
Kotter’s 8-Step Model
John Kotter’s model sets out eight steps, from creating a sense of urgency and building a guiding coalition to communicating the vision and anchoring new approaches in the culture. It helps leaders sequence the rollout and plan what to say, and to whom, at each stage.
The Prosci Methodology
Prosci’s 3-Phase Process (Prepare, Manage, Sustain) connects the organizational side of change with the individual side, using ADKAR to track adoption person by person. It gives people managers a clear role as coaches of their teams through the transition, not just relays of the announcement.
From Model to Practice
Whichever framework you use, Coachello builds roleplay scenarios from it, so leaders rehearse the conversations each stage requires before the real rollout.
Managing Resistance and Bringing Stakeholders On Board
Resistance is a normal part of any change. How leaders respond to it often decides whether the rollout succeeds.
Anticipate objections
Map who is affected, how, and what they stand to lose. Leaders who prepare the likely objections in advance respond with clarity instead of improvising under pressure.
Communicate the impact, not just the plan
Teams want to know what changes for them. Explaining the why, the concrete impact on daily work and what stays the same reduces uncertainty, one of the main sources of resistance.
Listen before you convince
Resistance often signals risks the project has missed. Acknowledging concerns and asking questions builds the trust needed to move forward together.
Turn skeptics into allies
Involving influential team members early, giving them a role and sharing visible quick wins can turn some of the strongest opponents into relays for the change.
The Coachello difference
Change coaching that proves leaders are ready.
Traditional change training
- Leaders learn change management in a workshop
- Managers can't prep for every resistance conversation
- Months for new behaviours to stick
- Change readiness varies by team
- No way to verify readiness
With Coachello
- Leaders rehearse before the rollout
- Every manager gets AI + hybrid coaching
- Weeks to build confidence
- Consistent skills across the org
- Competency scores prove they're ready

Frequently Asked Questions
Whether you’re exploring AI coaching for the first time or integrating it into an existing program, you’ll find clear, concise answers to help you launch with confidence.
How is Coachello different from a change management workshop?
A workshop explains change management once. Coachello helps leaders apply it: they rehearse the real conversations of a rollout, such as announcing the change, answering objections and handling resistance, with adaptive AI roleplays, then get feedback and support from AI coaching and ICF-certified coaches. Practice happens in Slack and Microsoft Teams, in the flow of work, as many times as they need.
Does it replace our change framework (Prosci, Kotter, ADKAR), or work alongside it?
It works alongside it. Coachello does not bring a competing methodology: roleplay scenarios are built from your change framework, your initiative and your organizational context, whether you use ADKAR, Kotter or Prosci. Leaders practice applying the framework you already chose in the conversations where it matters.
Which conversations does it cover? Communicating change, managing resistance, leading through ambiguity?
All three. Leaders rehearse announcing a change and explaining its impact, responding to objections and resistance from their teams, and leading when not every answer is known yet. Scenarios are adapted to your initiative, so managers practice the exact conversations your rollout will require.
Which metrics improve during a transformation?
Coachello measures leaders’ readiness with competency scores on skills such as clarity, empathy and steadiness under pressure, and consolidates them in cohort dashboards for HR and transformation leads. This gives you a measurable view of change readiness across teams, instead of relying on attendance at a town hall or workshop.
How long does rollout take during an active change initiative?
Setup is fast; calibration is what takes a few weeks. Installing Coachello into Slack or Microsoft Teams takes under a minute for a workspace admin, and leaders can start practicing pre-built scenarios right away. Scenarios are then tailored to your initiative and change framework, so practice follows the rollout as it progresses.
