What is transformational leadership?
Transformational leadership is a style in which leaders inspire and motivate people to exceed what they thought possible, by connecting them to a compelling vision, purpose, and higher standards. Rather than simply managing tasks and rewards, transformational leaders elevate people, developing them and raising their sights. The concept was introduced by James MacGregor Burns and developed further by Bernard M. Bass.
It is one of the most studied leadership models and aligns strongly with developing people, linking to leadership development and coaching.
Why transformational leadership matters
Transformational leaders are consistently associated with higher engagement, motivation, and performance, because they give work meaning and help people grow. The style is especially valuable in times of change and ambition, when people need to be inspired and stretched rather than just directed.
The four components
Bass described four elements, often called the four I’s:
- Idealised influence. Being a role model who earns trust and respect.
- Inspirational motivation. Articulating a compelling, shared vision.
- Intellectual stimulation. Encouraging new thinking and challenge.
- Individualised consideration. Attending to each person’s growth, close to a coaching stance.
Transformational vs transactional
Transactional leadership works through clear exchanges: rewards for performance, correction for problems. Transformational leadership goes further, inspiring and developing people beyond the transaction. Both have a place, and many effective leaders combine a transactional base with transformational qualities.
